For a global digital services company operating in more than 10 countries, HR shared services successfully supported a growing international footprint. But with every market bringing its own compliance rules, local execution was a challenge — specifically, inconsistent medical leave processing.

In one region, a digital doctor’s note suffices; in another, physical stamps and multiple government portals are mandatory. HR specialists would spend a good part of their days managing a fragmented, manual patchwork of steps.

To both clear the backlog and free HR teams to focus on complex cases that require higher empathy, the company deployed agentic AI for the repetitive data entry and validation work.

Unlike simple automation or GenAI tools that only summarize text or wait for step-by-step instructions, AI agents act independently. They understand the end goal, follow multi-step workflows and navigate disparate software systems to seamlessly complete tasks from start to finish.

Integrating agentic capabilities into its internal chatbot, achieved even more:

  • Visual recognition: The moment an employee uploads a medical certificate, the AI uses optical character recognition (OCR) to read the document.
  • Multi-step validation: Agentic AI pulls out the key dates and medical codes, and cross-references everything against internal company records. If something is missing, the chatbot asks the employee to resubmit.
  • Automated scheduling: For standard leave types, the AI agent approves the request instantly and automatically plots the paid days into the scheduling platform.

The technology also knows when to handover to people. If a document is blurry or if there’s an anomaly, the AI packages the files and routes them to an HR specialist to handle.

Agentic AI reduced a nine-day waiting period to near real-time approval. Today, 54% of all medical leaves are fully approved and processed by the system. AI agents handle the downstream scheduling process too, automatically plotting 72% of approved leaves directly into the workforce management system.

This integration elevated the role of HR professionals. Specialists got hours in their days back to focus on rare errors and complex cases where human judgment and empathy are irreplaceable.
